Designing enterprises that thrive in complexity

I help leaders redesign complex organizations so strategy, operating model, technology, and execution reinforce one another instead of competing for attention.

Paul Edney

Welcome! I fix organizations that look fine on paper but keep underperforming in practice. Think of a hospital intake desk: when it is designed well, nobody notices it; but when it isn't, everyone feels it and nobody can quite say why. Or a kitchen staffed by great chefs but poorly organized: the ingredients and talent are there, yet service still falls apart.

You have probably seen it before: the transformation kickoff had energy, the deck got signed off, and eighteen months later almost nothing has actually changed. That is not usually a people problem or an effort problem: most transformation programs fail because the organization was never designed to make the desired behaviors natural. Whether an unclear purpose, misaligned incentives, weak governance, or local optimization, they quietly work against the plan.

Drawing on systems engineering, DFSS, Lean Six Sigma, TRIZ, innovation strategy, and enterprise transformation, I turn fragmented initiatives into coherent operating systems, architecting for strong performance to be consistent, sustainable, and built into how the organization actually operates, not just how it is described in a strategy deck.

The moment that shaped this approach

I first understood that effort wasn’t the problem—design was—while helping an R&D group rethink product development. Talented, committed engineers were being held back by an antiquated design process, not a technical issue.

Working with the engineers, we redesigned that process around new problem-solving methods and their firsthand experience. Development cycles fell from months to weeks, yields improved, and the company avoided hundreds of thousands of dollars in scrap. More importantly, the engineers were free to focus on creating innovative, quality products.

The scale and complexity of my work have grown, but the lesson remains: technical solutions alone are not enough. Lasting improvement comes from designing better systems with the people who bring them to life.

What that looks like in practice

Over a 20-plus-year career across medtech, healthcare, diagnostics, financial services, and advanced analytics, I have combined a PhD in Biomedical Engineering (Northwestern), an MBA (Chicago Booth), and Lean Six Sigma / DFSS Master Black Belt training with hands-on R&D and enterprise leadership. The same pattern kept showing up: systems that looked fine on paper but weren't designed to hold under pressure.

Zenith American Solutions · Executive Director, Business Transformation & Process Excellence

Architected enterprise automation and reconciliation systems processing more than 130 million records across a dozen-plus platforms, eliminating over 90% of manual work, removing recurring tax penalties, and building real-time staffing, budgeting, and KPI visibility that changed how leadership made decisions.

Becton, Dickinson and Company · Director, R&D, Advanced Diabetes Care

Rescued a $25M+ annual R&D program by restructuring a 6,500-line project plan and shifting the organization to proactive risk management, restoring execution stability within 90 days across a team of nearly 100 contributors.

Covidien (Medtronic) · Global Director, R&D / New Business Opportunities

Led strategic evaluation and financial modeling for a $500M acquisition opportunity, contributing to growth of a $1.2B business unit to $2.3B in three years.

Whether the setting is a diabetes-care R&D program, an enterprise reconciliation platform, or a board-level acquisition case, the same principle applies: complex systems improve only through deliberate design.

You know your organization better than anyone in it. What I bring is having seen this specific failure pattern enough times to know where it is usually hiding; and a way of working that puts structure around the complexity so your team's effort finally compounds instead of evaporating.

Outside of work, I’m happiest hiking, camping, or skiing with family and friends, exploring somewhere new with my camera gear in tow, or experimenting in the kitchen.
